What "adding AI" actually buys — and what it costs to attach
AI analytics does not need a "smart camera." It needs a video stream it can decode, and it runs its own models on separate hardware while your existing recorder keeps recording in parallel. So the retrofit invoice has only a few lines, and most floors keep the large majority of their cameras.

The line that is zero is the one owners fear most: reusing cameras means no cabling, no mounting, no construction — the slow, expensive part of a greenfield install. That is the whole point of a retrofit.

The cloud-bridge alternative: cheap to start, taxed on your uplink
If you would rather not own hardware, the bridge design skips the box — but it moves the cost into bandwidth, and Indian factory uplinks are where it breaks. Cameras push up, and most industrial broadband is asymmetric and contended.
Sixteen cameras streaming continuous 2 MP H.265 is roughly 32 Mbps of sustained upload, about 10 TB a month — the arithmetic is fixed (1 Mbps continuous ≈ 10.8 GB/day), and you can check per-camera bitrates on a CCTV bandwidth calculator. Almost no plant holds that uphill 24/7, which is why real cloud designs send event clips only (~50 GB/month) — meaning something on the floor is already filtering. Where retrofit costs more — or gives you nothing back
Honesty here is cheaper than a returned system. Spending more does not buy your way past any of these.
- Analog (BNC) cameras cost extra to include. They need an encoder to become an RTSP stream — ~₹3,000–₹9,000 per channel for surveillance-grade, and multi-channel broadcast encoders run to ₹1,08,300 for four channels (IndiaMART). Worth it to extend old cabling; not worth it if the picture is too poor to analyse.
- Too few pixels on the target = no result, at any price. The DORI reference (IEC 62676-4:2014) sets minimum pixel density at the target: ~25 px/m to detect a person, ~125 px/m to recognise one, ~250 px/m to identify. A grainy camera can tell you a zone is occupied but can't read a gauge or a batch card 15 m away. No model recovers pixels that were never captured.
- The codec/decode trap. If your cameras emit H.265 and your box only hardware-decodes H.264, streams silently fall back to CPU and the box chokes long before the floor is connected. - Sub-streams lie. Many recorders default analytics to a low-res sub-stream that looks fine on a phone and drops the detail you need. Point the AI at the main stream.
- Placement beats spend. A dark shed, a lens pointed at a wall, or a column across the work zone produces the same wrong answer on a ₹2 lakh box as on a ₹40,000 one.
- New cameras you buy must be compliant. Retrofit doesn't touch this, but any replacement camera bought in India from 1 April 2026 must be STQC-certified and BIS-registered (BIS CRS CCTV implementation guidelines). Your already-installed fleet is unaffected — the rule governs new sales, not existing cameras.
- The footage is personal data. Recognisable worker video makes your factory the Data Fiduciary under the DPDP Act, 2023; cross-border transfer and the heavier obligations commence 14 May 2027 (DPDP Act 2023, Section 16). - Count the cameras that already put out RTSP/ONVIF. Those cost nothing to include beyond the licence.
- Count the analog cameras and multiply by ~₹3,000–₹9,000 for encoders — or plan to retire the ones not worth converting.

- Normalise every quote to ₹/camera/month, including amortised hardware and bandwidth.
- Add one UPS for the PoE switch and box. Cameras have no battery.
